Tracking almost never breaks in a visible way.
It just slowly stops reflecting reality.
Features get shipped.
Screens get rewritten.
Events drift.
Dashboards still look "fine".
And nobody really owns it.
That's the core problem.
Not tools. Not skills. Ownership.
---
Why internal ownership often fails:
- Tracking competes with feature work
It's always "we'll fix it after release"
- The role expands
Tracking -> A/B tests -> dashboards -> ad-hoc analysis
Focus disappears
- It's not clearly a full-time job
Some weeks there's work, some weeks there isn't
- There's no real SLA
Internally, it's best effort
- There's no accountability transfer
Internally -> discussions
Externally -> responsibility
---
External isn't always better.
But tracking has a specific shape:
low daily load, high importance, cross-platform, easy to drift.
That's exactly where external ownership tends to work better.
